These three words get used as synonyms and they aren’t. The distinction isn’t pedantry either — it determines what you buy, what cut you cook, and how long your Saturday takes.
The whole difference reduces to two variables: how hot, and for how long.

Barbecue and smoking overlap heavily — in practice, American barbecue is smoking, applied to specific cuts. The useful distinction is between that pair and grilling, which is a completely different operation.
Grilling: browning, fast
Grilling puts food directly over a hot fire for a short time. The goal is the Maillard reaction — the browning that creates hundreds of new flavor compounds on the surface of the meat — while the inside comes up to temperature.
This works on tender cuts, and only on tender cuts. A ribeye, a pork chop, a chicken thigh or a burger has little connective tissue, so it does not need time to soften; it just needs heat, browning and a safe internal temperature. Put a brisket over direct heat and you get a charred, tough disappointment.
The one technique worth learning is the two-zone fire: coals banked on one half of the grate, nothing on the other. Sear over the hot side, move to the cool side to finish. That single habit solves flare-ups, burnt outsides and raw middles all at once, and it is the foundation for everything else. Our first-cook guide walks through it.
Barbecue: melting, slowly
Barbecue does the opposite. Food sits away from the fire, in a closed chamber, at a low temperature, for hours.
The reason is collagen. Cuts from hard-working muscles — brisket, shoulder, ribs — are full of connective tissue that is tough at any temperature you can reach quickly. Hold them at 225-275°F for long enough and that collagen breaks down into gelatine, which is what makes properly cooked barbecue both tender and moist.
This is why barbecue cooks pull those cuts to 195-205°F, far above any safety threshold. USDA distinguishes explicitly between a safe internal temperature and the higher “done and tender” temperature cooks target for tough cuts. The first is about safety; the second is about texture. Both are thermometer jobs.
The other thing that happens over those hours is smoke. Wood smoldering alongside the charcoal deposits aromatic compounds on the surface of the meat — most of it absorbed in the first few hours while the surface is still cool and damp. “Barbecue” means two different things
Worth clearing up, because it causes genuine confusion.
In American usage, barbecue is a method: low, slow, indirect, smoky, applied to tough cuts. “I’m barbecuing” means a twelve-hour brisket.
In British, Australian and much of European usage, a barbecue is an event or an appliance. “Come for a barbecue” means burgers and sausages in a garden — which, by the American definition, is grilling.
Neither is wrong. But if you are reading American barbecue writing, assume the method sense, or you will end up trying to smoke a sausage for eight hours.
What this means for what you buy
Here is the part that saves money. A charcoal grill with a lid and working vents can do all three. Bank the coals for a two-zone fire and it grills. Bank them further, shut the vents down, add wood chunks, and it holds 250°F for hours — that is barbecue.

A dedicated smoker earns its money in three situations: cooks longer than about six hours, cooking a lot of food at once, and cooking without babysitting. A bullet smoker will hold temperature for eight to twelve hours on one charcoal load, which a kettle simply cannot. Which are you actually trying to do?
Two questions settle it every time.
What cut is it?Tender and quick-cooking — steak, chops, chicken pieces, burgers, most vegetables — grill it. Tough and collagen-heavy — brisket, shoulder, ribs, chuck — barbecue it. There is no cut that benefits from getting this backwards.
How long have you got?Under an hour, grill. Half a day, barbecue. If you want barbecue results on a weeknight, the honest answer is to cook it at the weekend and reheat, not to rush it — collagen does not care about your schedule.
